From experience large organisations such as Motorola have found that the use of metrics (statistics) on alone is not enough to sustain the improvements over time. In order to achieve sustainable results the methodology must be linked to the overall organisational strategy. This is why it is necessary to implement Six Sigma from the top-down.
Those companies making thee biggest savings have implemented six sigma practises throughout their organisation and fundamentally changed their management approach. These businesses train lots of people and make continuous improvement a way of life. Companies that have not applied Six Sigma throughout the organisation have not achieved the same level of benefits.

Six Sigma is a methodology, a statistical analysis tool and a management system designed to streamline business processes by eliminating defects. The implementation of Six Sigma aims to improve and sustain quality, eliminate waste and increase profit. This is achieved by the:
Processes are measured and defects recorded, the objective of Six Sigma is to operate processes with less than 3.4 defects per one million opportunities. The implementation of these processes can enable huge savings for the organisation. Motorola claims that the implementation of Six Sigma saved the company in excess of 17 billion American dollars.
Originally developed for the manufacturing industry Six Sigma is now applied to the service industry. This means, however that rather than measuring manufacturing processes for defects, organisations need to look to their employees. Streamlining employees’ performance may cause problems; the human factor needs to be taken into consideration. It may look good on paper to have fewer employees serving more customers, but customer and employee satisfaction may suffer. To improve the Six Sigma system for the service industry, more emphasis is needs to be placed on:

Some Quick Results: Make sure people can see the benefits early on, this will help you create an enthusiastic team. Look for simple processes that will have an instant effect on productivity (reducing defects, increasing cycle time or reducing waste)
Work on Relationships: Polish your communication skills and create strong bonds and good relationships with all of the key players in the company. Find out what makes people tick and use this, ask about family, their hobbies ect. People are much more willing to cooperate if they have a good relationship with someone, it will make them feel more part of a team.
Don’t ignore the small problems: Not everything is in the book, look our for small problems that can be solved particularly individual problems for process owners. Little things can have big impact, and solving simple problems can have a great impact of the projects success.
Show Clear Financial Savings: As soon as you can show financial savings you will have most people’s attention. It will encourage all parties and give them a sense of achievement as well as a reason for participating. It will help them believe in the process.
Demonstrate Results: When your project is successful, the Blackbelt should make sure that the company is aware of the difference that Six Sigma has made to the company. It will also help the Blackbelts reputation as someone who can get things done; it will help to gain respect and cooperation. Make sure your achievements are recognised.
Work closely with your Champion: Make time regular sessions with your Champion. Ask for his/her help. Be honest about the project and ask for his/her assistance with ironing out problems. Make sure they are fully involved.
Work closely with your superiors: When a problem cannot be solved
Create an Implementation Team: Again communication is key. Regular meetings are essential to aid communication between departments. Process owners can agree on completion dates this will aid smooth transitions from department to department. Regular meetings are also essential so that all departments are aware of any problems that arise and can discuss solutions.
Distribute Control Charts: It is very effective to distribute control charts to a wide audience. Black Belts can use the control chart distribution to inform departments and process owners of their achievements and outstanding action to be taken.
Monitor Process: Scorecards or dashboards tracking the project team’s primary metric is the best way to monitor process. It will enable team leaders to identify defect rates, cycle times and their levels and take the necessary steps to bring them in line with the system. The scorecard or dashboard is also useful at an executive level to inform of progress.
Finally - Keep optimistic. Do not get discouraged by minor setbacks, they will be inevitable. No change process is without resistance or error. Six Sigma is all about solving problems; some are going to be easier than others. Develop good interpersonal skills to build trusting relationships with co-workers and gain their respect and cooperation. Be persistent and patient and the rewards will speak for themselves.

In theory with training and planning Six Sigma should be easy to implement in an organisation realising huge financial benefits. In practise, however, it is a human process and there may be obstacles to overcome by the Six Sigma BlackBelt. Even when the process has been smooth, the realisation can be another story, as can sustainability.
Some of the problems a Blackbelt may face:

Green belts are usually work on large projects part-time. In many successful Six Sigma Organisations most of their managers have been trained to Green Belt level. In complicated Six Sigma projects, green belts work closely with the project Black Belt to keep the team functioning together and monitor progression through the Six Sigma project.
Simpler Projects may be lead by Greenbelts it is their responsibility to:

One of the strengths of Six Sigma is the structure of belts to show level of achievement and capability. In all cases the training should be backed up by real experience on projects and at Black Belt this is mandatory. Â All of the Six Sigma Training Courses below can be provided by Silicon Beach Training:
This is the basic level and many people don’t recognise it. We would recommend a two day Introduction to Six Sigma Concepts and Processes. No prerequisites.
Six Sigma Yellow Belt Training is for somebody who is or going to be a Team Member so they need to understand the key processes and some of the basic tools. No prerequisites.
Six Sigma Greenbelt training is for somebody who will be a Team Leader. They need to have a good understanding of the processes and many of the tools. They will understand a number of key statistical techniques but not be an expert in their application. This 5 day course is very intensive.
Six Sigm Blackbelt training is for delegates who are leading or supporting Six Sigma projects on a continuous basis – it is their full time job. They may also be providing internal training programmes for Green Belts. They need to thoroughly understand Six Sigma processes and a wide range of statistical and process improvement tools.
This is an executive level position that is advising the board on the development and implementation of Six Sigma across the organisation. Master Black Belts will also be managing the Black Belts, in some cases they will also train the Black Belts, they will have a lot of management expertise in addition to their expertise in all aspects of Lean Six Sigma.
In addition to the above Six Sigma training courses Silicon Beach Training can provide:

A Master Black Belt takes a leadership role in the Six Sigma process. He/She will advise senior executives. He or she will oversee and offer direction for projects led by black belts and green belts. A master black belt will have proven success leading Six Sigma projects. It is preferable, although not always possible, for an organisations to develop their own master black belts.

Roles in a Six Sigma Organization
The success of the Six Sigma management process is dependant on senior executives, master black belts, black belts, and green belts working towards the same goals and understanding and implementing the process throughout the organisation.
A senior executive should direct the company that will bring the whole organisation into alignment and instigate changes necessary for Six Sigma’s ultimate success. Six Sigma projects proving the most successful all share in common clear, and committed leadership from top management. Six sigma processes initiated at lower levels may show benefits but not dramatic and sustainable changes,
Managers who have been trained as Six Sigma Champions have a vital role to play in conducting and implementing Six Sigma projects. Champions will work closely with the executive committee including the assigned black belt and the master black belt.

Dear Samir,
In answer to your question I have provided a little more clarification regarding the different Six Sigma Belt levels below:
Yellow Belt - Suitable for somebody who is going to be a Team Member of a Six Sigma project team. Yellow Belt level will provide a basic understanding the key processes and some of the basic tools.
Green Belt - Suitable for somebody will be the Team Leader of a Six Sigma project team. Green Belt level training provides a good understanding of the processes and many of the tools. Six Sigma Green Belts will understand a number of key statistical techniques but not be an expert in their application.
Black Belt - Suitable for delegates who are leading or supporting multiple Six Sigma projects on a continuous basis – it is their full time job. They may also be providing internal training programmes for Green Belts. They need to thoroughly understand Six Sigma processes and a wide range of statistical and process improvement tools.
I hope this helps. If you are new ro Six Sigma, our recommendation would be to start with the 5-day Lean Six Sigma Green Belt course (you do not have to have any Six Sigma experience as a pre-requisite). You should then run at least one project as a Green Belt before going on to take the 10-day Six Sigma Black Belt Conversion course.
If you require any further information please feel free to post again, or to call me on +44 (0)1273 622272.
Kind Regards
